The recone kits are available. If you can't find any, let me know and I can get 'em drop shipped to you.

Just shoot me a PM.

Parts-express used to provide the service some years back, but I think they now outsource it to someone else right there in the Cincy area. Call them and see what they say - always great folks to work with there.
2xT30 (20", 3012LF)
2xT30 (21", 3012LF)
4xOtop J-array (Beta12, melded/straight piezos)
Truck Tuba (MCM)
Next up: 2xJack12 or family of table tubas

How crazy is it do this yourself?

Maybe it's not a big deal if you are careful.

It's no bigger a deal than building your own speakers. You can probably get them direct from Eminence, but only in boxes of ten.

FYI.....

That's no longer the case....you can buy individuals, but they have to be ordered from a dealer. Their website still says you have to buy 10, but that's no longer true - they just haven't updated the site (I brought this to their attention a few weeks ago).

They don't keep 'em in stock, so you have to wait until they are making a run of that particular speaker, then they will build extra cones to fill orders for recone kits. So, it could take a few weeks to get some. Or, you might get lucky and they have a couple on hand or a run is about to happen of that particular cone.
